A lead system can grow through five useful levels: capture, reply, follow-up, administration and agents. Each level should solve a specific problem before the next adds complexity. The map below is a progression for planning, not a claim that every business needs all five levels or that an agent can own business judgment.

Before you start

Start by describing how inquiries arrive today, who handles them and what counts as a successful next step. Choose one channel for the first version. Keep a single inquiry record with a stable ID, current owner, contact preferences, status and event history so later levels share the same facts.

The workflow

  1. Level 1, capture: create a complete record from the inquiry. Preserve the original message and required fields. Detect repeat submissions, route missing information to someone and make unassigned records visible.
  2. Level 2, reply: give a named owner an actionable notification or grounded reply draft. Use approved business information. Record a real reply event rather than treating an internal notification as a completed customer response.
  3. Level 3, follow-up: schedule the next useful action based on the current conversation. Stop when the person replies, books, opts out or is no longer eligible. Re-check the source record before each scheduled send.
  4. Level 4, administration: prepare the appropriate CRM updates, appointment tasks or handoff package. Preserve a completion record. A booked meeting should not create duplicate reminders or an unsupported claim that a deal is qualified.
  5. Level 5, agents: allow bounded research, summarization or next-action proposals across authorized tools. Supply evidence and explicit permissions. Keep consequential messages, commitments and exceptions under the approval policy you have chosen.

Worked example

Illustrative example: a service inquiry first becomes a complete CRM row. The owner replies and the conversation sets a follow-up date. A later booking cancels the follow-up and prepares a handoff checklist. Only after those steps work does a research assistant prepare a short account brief for the meeting. The agent does not invent missing company facts or decide what commercial terms to offer.

Your worksheet

  • Current level and observed problem: ___
  • Next level worth adding: ___
  • Shared record and source of truth: ___
  • Event that advances the record: ___
  • Stop and fallback conditions: ___
  • Human decision owner: ___
  • Evidence that this level works: ___

Test it

  1. Replay an inquiry and verify it does not create a second independent conversation.
  2. Book a test meeting and confirm outstanding follow-ups are canceled.
  3. Give the research step missing information and verify it flags gaps instead of filling them with guesses.

What to measure

For each level, monitor completeness, response handling, overdue tasks and corrections. Add the next level only when the current one is understandable and stable enough that failures can be located and repaired.
